Stabilising Global Exports During a Logistics Leadership Crisis for a Beverage Manufacturer
Interim 4PL control tower to stabilise multi-market exports and manage 10+ logistics providers during a sudden loss of in-house logistics capability.
Client Context
The client, a Vietnam-based alcoholic beverage manufacturer exporting to multiple markets, including Finland, the UK, Taiwan, Hong Kong, Singapore, and the domestic Vietnamese market.
During a period of exceptionally high shipment volume, the client experienced a sudden loss of its in-house logistics function following the resignation of key staff. With no internal capability to manage exports, customs, or logistics coordination, the risk of immediate operational failure was high.
The Challenge
The situation required immediate intervention:
- No internal logistics team in place
- High outbound shipment volumes across multiple export markets
- Complex customs documentation requirements for alcohol exports
- More than 10 logistics service providers involved across different lanes
- Risk of shipment delays, penalties, and customer service failures
The client needed business continuity first, and cost control second, without time for a traditional handover or transition.
Accriona Team's Role
Our team stepped in to assume interim fourth-party logistics responsibility, acting as a central control tower for all export operations.
Our mandate was simple and clear: keep shipments moving without disruption while restoring control and structure to the logistics operation.
Our Approach
Immediate control tower setup
Accriona established a dedicated project team to act as the single point of coordination across all shipments, service providers, and internal stakeholders. Clear roles, escalation paths, and daily operating rhythms were put in place immediately.
End-to-end shipment and customs control
We took direct control of customs documentation and clearance processes, managing over 100 export shipments across multiple markets. This ensured consistency, compliance, and speed during a period of operational instability.
Multi-3PL coordination
Accriona liaised directly with more than 10 different 3PL providers, aligning timelines, documentation, and handovers across export lanes. This eliminated fragmentation and prevented breakdowns in execution.
Cost and lane optimisation
Once stability was achieved, Accriona tendered key logistics lanes to reduce costs and improve service reliability, delivering savings while maintaining continuity.
Outcome
The intervention delivered immediate and measurable results:
- Zero shipment disruption during the crisis period
- Full continuity of exports to all destination markets
- Successful customs clearance for 100+ shipments
- Centralised control across more than 10 logistics partners
- Reduction in overall logistics costs through lane tendering
The client was able to stabilise operations, maintain customer commitments, and regain control during a period that could otherwise have caused significant commercial damage.
Services Demonstrated
- Interim 4PL and control tower operations
- Crisis logistics and business continuity management
- Multi-market export and customs coordination
- 3PL management and cost optimisation
- Leadership support during operational disruption
